Every one of these is a massive category with established incumbents and billions of dollars in annual enterprise spend — and every one is in various stages of architectural disruption.
The Three Layers of AI Integration
CTOs who are navigating this transition most effectively are thinking about AI integration in three distinct layers, each requiring a different approach and timeline.
Layer 1: AI as a Feature. This is the layer that most enterprises are currently executing on. This creates a genuine dilemma for enterprise buyers: the AI-native startup products are often dramatically better than the incumbent products on the dimensions that matter for AI use cases, but they carry higher risk on the dimensions that enterprise procurement teams weight most heavily — vendor stability, reference customers, security certifications, and support capabilities.
The CTOs who are navigating this dilemma most effectively are doing two things. First, they are separating "core system of record" decisions from "workflow intelligence" decisions. For systems of record — where data durability, compliance, and stability are paramount — they are staying with proven enterprise vendors even if those vendors' AI features are not best-in-class. For workflow intelligence applications — where the primary value is in the AI's ability to process and act on data — they are willing to take calculated risks on best-in-class startups, provided those startups can meet a streamlined but non-negotiable set of security and compliance requirements.
Second, they are building internal AI competency in parallel with their vendor decisions. The enterprises that are winning the AI transformation race are not those that have found the best vendors — they are those that have built internal teams capable of evaluating, implementing, and improving AI systems. This means hiring ML engineers and data scientists who understand enterprise contexts, not just model performance. It means building internal capability to evaluate model outputs for accuracy and bias. And it means creating feedback loops from production AI systems back to the improvement of those systems — a capability that requires dedicated internal ownership, not just vendor support.
Managing the Human Impact
No AI transformation playbook is complete without an honest reckoning with the human impact of these changes. AI-native process redesign, done well, genuinely reduces the number of people needed to execute many enterprise workflows. The contract review example above is not an anomaly — across categories, AI-powered automation is reducing headcount requirements in ways that are difficult to absorb through attrition alone.
The most successful enterprise AI transformations we have observed have been distinguished from less successful ones not by the quality of the AI implementation, but by the quality of the change management and workforce transition programs that accompanied it. Organizations that treat AI transformation as primarily a technology project, and treat the workforce impact as a secondary concern to be dealt with after the technology is deployed, consistently encounter resistance that slows or derails their programs.
The enterprises doing this well are investing heavily in reskilling programs that help displaced workers develop the skills needed to work alongside AI systems rather than being replaced by them. They are creating transparency about transformation timelines and honest about which roles will be eliminated. And they are designing the new AI-augmented workflows with the input of the people who will execute them, rather than imposing top-down workflow redesigns that ignore the practical wisdom of the people who know the existing process best.
The Timeline Reality
Enterprise technology leaders who are expecting their AI transformation to be complete in 12-18 months are going to be disappointed. Based on what we are observing across our portfolio and our LP base, a realistic timeline for a meaningful enterprise AI transformation — one that materially changes how the organization operates, not just one that adds AI features to existing tools — is three to five years for most large enterprises.
This is not because the technology is moving slowly. It is because the human, organizational, and data infrastructure changes required to take full advantage of AI capabilities take time to implement well. The enterprises that will be furthest ahead in five years are the ones that started their transformation programs in 2023 and 2024, not the ones that are starting now. But starting now is dramatically better than waiting.
The competitive implications of this timeline are significant for enterprise software buyers and for the startups selling to them. The CTO who executes an aggressive, well-managed AI transformation over the next three years will be operating with a fundamentally different cost structure and capability set than competitors who are slower to act.
